Count the cost you cannot see on one budget line
Recruiting is only the visible portion of sales turnover. Lost ramp time, delayed revenue, exposed pipeline, manager attention, onboarding, and account knowledge can make the total impact many times larger. A retention business case should model those effects together.
Remove the incentive patterns that erode trust
Unclear quotas, moving goalposts, all-or-nothing rewards, and programs built only for the top few performers can make effort feel disconnected from value. Keep rules stable, show the calculation behind progress, and make the next achievable milestone visible.
- Use clear eligibility and payout logic
- Create attainable steps for the middle of the team
- Add focused SPIFFs for strategic priorities
- Use nudges before a goal becomes unreachable
Protect performance while supporting retention
The program should still reinforce the outcomes the business needs. Combine revenue measures with milestones such as qualified pipeline, strategic product mix, training, certifications, renewals, or service attach where those signals support the role.
Watch for early signals
Track participation, progress visibility, attainment distribution, ramp time, pipeline aging, and voluntary attrition. If most participants cannot see a credible path to value, adjust the program before disengagement becomes a resignation.
